The processes, operations and IT systems performing business critical transformation of customer metadata were failing. Customer contracts were at risk and stability was needed quickly.
THE CHALLENGE
Our customer is a managed service provider who prepares content for Linear and VOD services at scale. A schedule processing and asset management system was developed in-house over many years and was the primary touch point for many customer users. The system is business critical, however, with growing requirements, there was internal and external doubt as to whether it would scale to meet the increasing demands. Concerns focused around,
- whether there was meaningful monitoring
- whether there was enough support knowledge outside a key individual, including appropriate levels of documentation
- how the changes to the system would be controlled to minimize impact to the services
- ensuring there was senior stakeholder involvement in the system evolution
- managing the capacity of the system and ancillary components to support growth
THE SOLUTION
Lunation was given the remit to stabilize the situation and a mandate was provided by senior operational and technical stakeholders. An honest and holistic assessment was made. Lunation defined and delivered a program of works that ensured the organization, its people, its processes and its Information Technology systems were stabilized,
- confidence in the system grew
- monitoring was specified and implemented
- support activities were shared
- configuration management and change processes implemented
- a knowledge library was built
- a predictable software delivery process defined and rolled-out
